What I Still Do Every Single Time
I handle parts and service orders for a mid-size demolition and earthmoving contractor. Nine years. In that time I've personally made — and written down — 23 parts-ordering mistakes that cost us somewhere around $14,000 in redo, freight, and down machine time. Most of them were preventable. All of them are baked into this checklist.
This isn't a pitch to buy anything. It's the seven steps I now run every time an order leaves our shop, plus the specific failures that created each one.
Who This Checklist Is For
You need it if any of these sound familiar:
- You're ordering Kobelco SK250LC excavator parts and you're not 100% certain the dash number on your order matches the dash number on the machine.
- You're sourcing for a Kobelco demolition excavator, where the front end, guards, and hydraulics don't match the standard-spec machine at all.
- You're new to heavy equipment and you've asked some version of "wait — what is a bulldozer versus an excavator, and does it matter for parts?" It matters a lot.
- You're buying aftermarket and want to know where the actual risk sits.
Seven steps. About 20 minutes per order once you've done it twice. It's saved us somewhere in the $2,000–3,000 a year range. Roughly — I stopped tracking closely after the first year.
The 7-Step Ordering Checklist
Step 1 — Order the machine, not the model name
There's no such thing as "an SK250LC." There's an SK250LC-6, an SK250LC-7, an SK250LC-8. Different dash numbers mean different part numbers, and sometimes different component suppliers entirely.
So walk out to the machine. Find the data plate — usually on the frame near the cab, sometimes in the engine compartment. Photograph it. You want three things:
- Full model, including the dash number
- Serial number
- Engine model, especially if the machine has ever been repowered
I've seen the decal on the boom say one thing and the data plate say another. Trust the plate.
Everyone told me to check the data plate instead of the decal. I only believed it after I ordered a seal kit off the decal number, and it sat on a shelf for five months because the machine it fit had been sold two years earlier.
And when a new tech on our crew asked me what is a bulldozer, and whether we could just push the material instead of digging it, I used it as a teaching moment. A bulldozer pushes with a blade. An excavator digs and lifts with a boom and bucket. Different undercarriage, different hydraulics, zero parts overlap. Same logic as the dash number: close enough isn't.
Step 2 — Match the part number to the serial number range, not to the model
Kobelco's parts catalog (your dealer can pull it by serial, and kobelco.com has a dealer locator to find them) lists parts by serial number range. Two SK250LC-8s built 18 months apart can genuinely use different hydraulic hose assemblies. Whether you're running Kobelco, Cat, or Komatsu, that rule doesn't change.
Practically, this means: don't accept a part number that came from a "fits SK250LC" marketplace listing. Ask which serial range it covers, or verify it in the catalog yourself before the PO goes out.
For hydraulic hose specifically, check the spec line, not just the size. SAE J517 is the construction standard for hydraulic hose, and a hose that's the right diameter but the wrong pressure rating fails at hour 400 instead of hour 4,000. Same idea for fluid — ISO 6743 is the classification system, and mixing a 46-weight with a 68 because "they're close" is how you end up buying a pump.
Our worst one: September 2022, I ordered six lower rollers for an SK210. They looked right. Bolted up wrong. The bolt pattern was for an earlier serial range and we didn't discover it until the machine was already on blocks. $2,100 in parts and freight, plus two days of a down machine and a very quiet phone call with the owner.
Step 3 — Treat demolition spec as its own machine
A Kobelco demolition excavator isn't a standard excavator with a guard package bolted on. The high-reach front, the cab protection, the boom cylinders, the swivel, the counterweight — on a lot of builds these are a separate part family with separate numbers.
Before you order anything for a demolition unit, confirm:
- Is this a factory demolition spec, or a dealer or post-sale conversion? That changes where structural parts come from.
- Which front is currently on the machine — standard, high-reach, or a second front sitting in the yard?
- Who did the conversion? If it wasn't the factory, some parts come from the converter, not the OEM.
We got burned on this in Q1 2024. Ordered cylinders off the standard SK350 diagram for a machine with a high-reach front. The supplier was genuinely apologetic. The cylinders still didn't fit.
Step 4 — Know what your supplier actually does, and doesn't
I'd rather work with a specialist who knows their limits than a generalist who overpromises. Same rule applies to parts suppliers.
When we were sourcing hydraulic cylinder rebuilds, one shop told us flat out: "We do standard excavator cylinders all day. High-reach, we don't — here's who does it better." That supplier now gets every other order we place. The one who told us "yeah, we do everything" took three months and gave us back a cylinder with the wrong rod chrome.
So during vendor selection, listen for the sentence "we don't do that." If you never hear it, ask directly: what do you not do well?
Related trap: don't cross-reference across equipment families. I once spent half a day trying to match a fuel shutoff solenoid for a Denali truck against a Kobelco parts diagram because the connectors looked similar. They have nothing to do with each other. Different catalog, different warranty, different support channel.
Step 5 — Price the landed cost, not the part price
Most buyers focus on the line-item price and completely miss freight class, core charges, and warranty terms. The question everyone asks is "how much is the part?" The question they should ask is "what's the total to get it here, installed, and warrantied?"
The items that bite:
- Freight class. Heavy parts move LTL, and the NMFC classification drives the rate. A 400-lb bucket cylinder isn't a small parcel. "Free shipping" quotes usually mean shipping you're paying for somewhere else in the number.
- Core charges. Reman pumps, injectors, and cylinders often carry a core. Don't return the old part, and you own it.
- Warranty labor. A part warranty doesn't always cover the labor to swap it twice.
- Consumables you didn't budget for. Seals, o-rings, filters, oil. I once tried to source a voltage regulator for our yard's propane generator from the same aftermarket catalog we use for excavator electrical. Same brand family, completely different support channel, and the warranty was void the moment it left their dock.
Don't hold me to this, but in our own order records aftermarket undercarriage lands somewhere in the 20–40% under OEM range on a like-for-like spec. That's a range, not a promise. Get both quotes and compare the landed number.
Step 6 — Get the quote in writing, with five lines on it
Verbal quotes are how you end up in a "that's not what I ordered" argument six weeks later. Every quote we accept now has five things:
- Full part number — not a description, an actual number
- The serial number range the part covers
- Quantity and unit price
- Lead time and shipping terms, including the FOB point
- Return policy, restocking fee, and core terms
One that got away from me: had four hours before the crew was going to be standing around. Normally I'd get three quotes and sleep on it. There was no time, so I went with our usual supplier on trust alone. It worked out — but only because we'd already run steps 1 through 5 with them a dozen times. In hindsight I should've made the second call anyway. Trust is a shortcut, not a replacement for the checklist.
Step 7 — Inspect before you sign
The delivery driver isn't going to wait while you unpack a crate, and that's fine. Sign it "received, subject to inspection." Then, before the truck leaves the lot:
- Match the part number on the box to the part number on the quote. Photograph both.
- Match the casting or stamped number on the part itself.
- Check bolt patterns, port sizes, and hose fitting angles against the old part — before you pull the old part off the machine.
- Count the pieces. Sounds stupid. We've been shorted twice.
If something's wrong, you've got photos and a signed exception. That's the difference between a return and an argument.
Common Mistakes (Mostly Mine)
Three sentences I don't trust from any supplier:
- "These parts never fail." Nothing on a machine lasts forever. A supplier who claims otherwise is either new or lying.
- "We're cheaper than everyone, guaranteed." Cheaper than what, on what spec, delivered where? Get the number in writing or ignore it.
- "Everything ships same day." Almost nothing heavy ships same day. Undercarriage, booms, cylinders — those move on freight schedules.
And two I keep making anyway:
- Ordering the entire job at once "to save freight," then getting one wrong part that holds up all the right ones.
- Not logging the date and PO number on the data plate photo. When you're ordering the same part 14 months later, that photo is your memory.
What I Still Do Every Single Time
Photograph the data plate. Pull the catalog by serial. Ask the supplier what they don't do. Write the quote down. Inspect before signing.
That's it. Twenty minutes. It's cheaper than the alternative, and I've paid for the alternative more than once.
