The call I almost didn't take seriously
At 7:05 on a Tuesday last fall, I got a call from a service shop we've worked with for years. One of their customers had a Kobelco SS1 mini excavator down at a recycling transfer station. The machine had been cleaning up spillage around a garbage truck when the right track lost tension. The idler bracket cracked as the operator turned on concrete, and the yard manager didn't have a backup machine.
Before I go further, I should explain what I do. I'm a quality/compliance manager for a small independent parts supplier. We sell aftermarket parts for excavators and a few other machines. I check every batch that comes in before it goes out—roughly 200 part numbers a year. In 2024 I rejected 6% of first deliveries for off-spec machining or poor documentation. So when the shop manager said he found an aftermarket Kobelco parts kit and wanted my opinion, that wasn't small talk.
The OEM idler assembly was going to take about ten days from the regional warehouse. The aftermarket kit was about 40% cheaper and could arrive in two days. I asked the shop manager to send me the vendor's spec sheet before he ordered. He did, and it looked fine on paper. The bracket was listed for a Kobelco SS1 mini excavator. The metal grade matched what I'd usually specify. I told him I still wanted to see one in person before the tech installed it.
Two millimeters changed the story

On a bracket that holds an idler wheel under full track tension, that kind of error can make the track sit sideways, chew up seals, or pull bolts loose. It might work fine for a week. Then it would start making noise.
I called the shop manager and told him not to install it. He wasn't happy. The gantry crane was rented for the day, the customer was already calling, and the aftermarket vendor had promised a quick fix. That's when the supplier's rep said the classic line: It's within industry tolerance. You can open the holes with a file.
I said, I'm not filing a heat-treated bracket to make it fit. The rep heard, He's being difficult. We went back and forth until I sent him a photo with a ruler and the measuring points. Then he said, Maybe the batch was made for a different frame. That was the real problem. He had sold us a Kobelco SS1 mini excavator part without verifying the dimensions against the actual machine.
A 2 mm difference might seem small. But there's a reason the saying around my bench is: 5 minutes of checking beats 5 days of correcting. If we had let the tech redrill or bend that bracket, we would have saved the morning but possibly cost the customer a track frame.

The shop sent that kit back. I called a different aftermarket supplier, one I had audited in 2023. But it arrived at 6 a.m. the next morning.
The tech installed the new bracket without a single sketchy adjustment. The track sat straight on the rollers, and the idler slides moved freely. The excavator was back at the transfer station before the second garbage truck of the day backed up to the pit.
I don't tell this story to make aftermarket parts sound bad. I sell them. Some aftermarket parts are okay; some are better than the originals because they fix weak spots from the factory. But aftermarket is not a magic word. It just means not from the original manufacturer. That doesn't guarantee quality. A cheap, fast part that doesn't fit is not a part; it's a maintenance project.
What I look for now
That job reinforced a few rules I've picked up over four years of doing this. I didn't invent them, but they've saved me from repeating expensive mistakes.
- Ask for a drawing before buying aftermarket Kobelco parts. If a vendor can't give you a dimensional sketch, don't assume the part is right. The first vendor had a photo and a glowing description. Neither mattered. Per the FTC's advertising guidance (ftc.gov), claims like fits should be truthful and substantiated. For a replacement part, the substantiation is a drawing, not a guess.
- Measure before you install, not after. The few minutes it takes to check a hole center distance or a shaft diameter is cheap compared with pulling the same machine apart twice.
- Watch the details in vendor listings. I once saw a listing for an excavator undercarriage kit with a compatibility note that said "how to unlock loader risk of rain 2"—which is a video game reference, not a specification. I laughed, but it also told me the listing came from someone who hadn't checked what they were publishing. If they're copying text like that, what else did they skip?
I know check before you order sounds like the most boring advice in the world. But I'd rather be the boring person who says wait than the person who explains why a part failed three weeks later. The Kobelco SS1 mini excavator went back to work and ran for the rest of the season without a problem. The yard manager still buys from the same shop. And the shop manager now sends aftermarket Kobelco parts to my bench first, not as an afterthought.
That's what prevention looks like. It's not dramatic. It's a caliper, a ruler, and ten minutes on a Tuesday morning.
